Five things to set up in your shop this winter

If you're like most marine canvas shops, winter is the only time of year you can catch your breath. The boats are put away, the phone is quieter, and the work that piled up all summer is finally caught up.

It's also the best time to fix the things that hurt the most in May. I spent years in machine shops before I wrote software, and the busy season always exposed whatever we didn't fix in the slow one. Here are five things worth setting up now, while you have time to do them right.

1. Put every job in one place

Walk the shop and write down every open job: the ones on the whiteboard, the sticky notes on the sewing machine, the email you meant to answer, and the boat you promised to look at "after the holidays."

When every job lives in one list that everyone can see, nothing gets lost when it gets busy.

2. Decide what your stages are

Most shops already have a process; it just isn't written down. Something like: call came in, quoted, approved, patterned, in fabrication, ready to install, done.

Use your own names and keep the list short. The goal is to know where every job stands at a glance, without walking the shop or asking around.

3. Build templates for the jobs you do most

Biminis, enclosures, mooring covers, cushions. You make the same kinds of things over and over, so write down the steps and the rough hours for each one.

A template makes your next quote faster, and it makes sure nobody forgets the zippers or the hardware order.

4. Start tracking hours against jobs

You can't fix your quotes until you know what the jobs actually took. Even rough numbers tell you which jobs make money and which ones you've been underbidding for years.

Start now, while it's slow, so the habit is in place before the busy season.

5. Book your spring work now

The customers who call in March are already late. Reach out to last year's customers in January, get their deposits, and put their jobs on the schedule.

A full schedule going into spring beats a full voicemail.
